Switching from multiple websites to sub-domains

Fictional multi-national organisation have multiple corporate websites (1 for each country), a business decision has been made to merge all on to one CMS platform and use sub-domains for each country/language.
Regarding SEO and organic traffic is this a bad idea or a good idea?
I know what I think but would like to hear what other 'experts' views are.

THe use of sub folders is prefered to sub domains.
The main reason is its 1 site to look after and promote and they all help each other in terms of authority.
However which ever route you go you need to add hreflang to each page to give google a helping hand understanding the structure.
